Via Negativa Health — Case Study

From fragile content to antifragile platform

How we transformed 120 pages of brilliant-but-buried clinical content into a platform that doubled traffic, created three new revenue streams, and paid back the full build investment in under two months.

The starting point

Great content. Wrong container.

The Glucose Never Lies launched in 2021 as an independent education platform for type 1 diabetes. The mission was right: translate complex, peer-reviewed diabetes science into something a person living with T1D could actually use. The clinical content was — and still is — among the most rigorous available anywhere outside a journal.

But the platform was fragile. The content existed in isolation. There was no design system, no consistent navigation, no interactivity, and no way for a person arriving for the first time to understand what they were looking at. The brilliant material was, in practice, only accessible to people who already knew enough to look for it.

The content was a Black Swan waiting to be unlocked. The platform was the barrier.

The fragile version

What was broken — and why it mattered

Problem 1
No design system
120+ pages with inconsistent layouts, fonts, and navigation. Each page felt disconnected. Visitors couldn’t build a mental map of the platform. Bounce rates were high. Trust was low.
Problem 2
Content only — no tools
Reading about insulin on board behaviour is useful. Being able to simulate it with your own numbers is transformative. The platform had no interactive layer. The knowledge was passive.
Problem 3
No discoverability
Strong content that only the already-engaged could find. SEO was inconsistent. Internal linking was sparse. The platform depended on people who already knew GNL existed.
Problem 4
No recurring revenue model
The platform was free and valuable — but had no mechanism to sustain itself. No subscription, no service contracts, no educational grant pathway. Good work with no business model is fragile by definition.

The build

What John and Phil built — and how

This was a full platform rebuild. Not a facelift. Every element was rebuilt from first principles — the design system, the content architecture, and a completely new technical layer that had never existed before.

Design system
A consistent visual language — built from scratch
Every page rebuilt with a unified CSS design system: colour tokens, typography scale, card components, responsive layouts. The site went from feeling like a collection of documents to feeling like a platform. Clean, accessible, and navigable on any device.

The Explorers
Six algorithm-driven tools — built by Phil Hayes
Phil Hayes built a full Laravel API backend and six JavaScript-driven educational explorer tools — each one translating a clinical algorithm (CGM accuracy, exercise-IOB, AID system logic, hypo/hyper management, alcohol and T1D, exercise planning) into an interactive tool. These don’t exist anywhere else. Users enter their own numbers and see how the science applies to them.

Content architecture
120 pages restructured — findable, navigable, linked
Every page rebuilt with proper SEO structure, consistent internal linking, and clear user pathways. A citation library created to anchor every claim to peer-reviewed evidence.

Business model
Three new revenue streams — created by the rebuild
The platform quality directly unlocked: (1) an explorer registration and subscription model, (2) educational grant applications that platform credibility made viable, and (3) device manufacturer partnership contracts. None of these existed before the rebuild. All three materialised within two months of launch.

The outcomes

What the antifragile version looks like

These are the measurable outcomes from a single decision: invest in doing it properly, with the right team, from first principles.

100%+
Organic traffic growth after the rebuild
6
Unique algorithm-driven tools — live and in use
<2 mo
Time to full return on build investment
3
New revenue streams created by the rebuild
Risk taken
The rebuild was a significant investment with no guaranteed return. John and Phil funded it themselves — skin in the game. This is the model Via Negativa Health brings to every client engagement.
Why it worked
Clinical depth + technical precision + antifragile design. Not a template. Not a facelift. A platform built to get stronger as it gets used — exactly as Taleb describes in Antifragile.

The philosophy in action

Why this is the right model — and why it works

Antifragile by design. Skin in the game by commitment. Via Negativa by method.

Nassim Nicholas Taleb described antifragility as the property of systems that gain from disorder — that get stronger under stress rather than breaking. The GNL platform was built to this principle from the start. It doesn’t just survive new research — it improves because of it. It doesn’t just survive high traffic — it becomes more valuable with more users.

Via Negativa is the operating method: we removed the fragile layers — the unnecessary complexity, the passive content, the platform that couldn’t sustain itself — until what remained was genuinely strong. That is what we bring to every client engagement. And the Skin in the Game principle is equally central: John and Phil funded this rebuild themselves, bearing the downside risk alongside the upside. Not advice from a distance. Operators with exposure.

“Type 1 diabetes has been teaching us about Black Swans since 1921. Every unexplained spike, every hypo at the worst moment, every device failure — these are the daily reality of a Black Swan condition. We built a platform on understanding mechanisms, not memorising rules. That’s what makes it antifragile. That’s what Via Negativa Health builds for every client we work with.”
